A Coaching Structure is a framework to support a structured approach to coaching. It defines a way to prepare and execute coaching activities by starting from Observations and moving on by identifying what behavioral Goals, as coaches, we would like the coachee(s) to achieve.

A peer coaching session involving three people is known as a "coaching triad." Each participant plays the role of "coach," "coachee" and "observer." The "observer" notes the coach's performance and provides constructive feedback at the end. The triad then rotates roles so that all participants play all roles.

A definition. Peer coaching is a confidential process through which two or more colleagues work together to reflect on current practices; expand, refine, and build new skills; share ideas; teach one another; conduct classroom research; or solve problems in the workplace (Robbins,1991).

The name is an acronym for the four steps: Goal, Reality, Obstacles (or Options), and Way Forward (or Will). This coaching framework goes beyond traditional mentoring and helps managers formulate the right coaching questions, goal-setting, and action plans alongside their direct reports.
